The work after
a successful pilot.

A demonstration can validate a technical path. Handover requires a defined operating model and evidence that the agreed scope is ready.

A pilot is useful because it reduces uncertainty. It can show that an interface works, a transaction can be completed or a proposed investor journey is understandable. Its value depends on being clear about what it has actually demonstrated.

Moving into operation requires a wider set of decisions. Those decisions should be visible before a project team calls the capability ready.

Name the operating owner

Identify the person or team that owns the workflow after the project ends. That owner needs the authority, information and capacity to accept it. A project manager cannot solve an ownership gap simply by handing over a folder.

Define the service boundary

List which tasks the client performs and which providers perform. Include the less visible work: reconciliation, corrections, access changes, incident triage and scheduled events. Agree support hours and escalation paths. Avoid assuming that a software licence includes those operating activities.

Test the difficult paths

Use the agreed acceptance criteria to test more than the successful path. Consider unavailable systems, invalid instructions, repeated requests and a provider that responds late. For each case, record the expected state, the owner of the next action and evidence that the process behaves as designed.

Prepare usable operating material

The receiving team needs current procedures, access responsibilities, configuration records and a way to find the relevant evidence. Training should use the actual workflow and its exceptions. Documents that only describe the original concept are not sufficient for handover.

Make the launch decision explicit

Bring technical results, open issues and required specialist approvals into one acceptance record. Some issues may be acceptable within a limited scope. Others may prevent launch. The responsible client decision-maker should be able to see which is which and why.

Give the transition an end point

A short period of additional support can help the operating team settle into its responsibilities. Specify its duration, included work, service window and exit criteria. Open-ended goodwill support creates uncertainty for both parties.

The strongest implementation plan includes these elements while the design is still being developed. Handover then becomes a sequence of decisions and evidence, rather than a final meeting after the technical team has moved on.
